If you’ve spent serious time with AI coding agents, you’ve felt it: the creeping realization that your brilliant collaborator has the long-term memory of a goldfish. Not because it’s stupid — quite the opposite. It’s because it dies every ten minutes.
This is the agent memory problem, and it’s the central bottleneck in agentic software development. After a year of daily vibe coding — and one spectacular, 350,000-line failure — Steve Yegge stumbled into a solution so simple it’s almost embarrassing: a lightweight issue tracker designed for how agents actually think.
Here’s what went wrong, what he discovered, and why it matters for anyone using coding agents today. The story spans five blog posts written over six weeks in late 2025, as Beads went from a back-of-envelope idea to a tool with tens of thousands of daily users and a growing contributor community. What follows distills those posts — removing the repetition, tightening the argument, and illustrating the key concepts — while trying to preserve Yegge’s hard-won insight: that the solution to agent amnesia was staring us in the face the whole time.
The Ten-Minute Lifetime
Yegge claims that even with a million-token context window, coding agents can only use 10–15% of it before cost and performance degrade, that most agents cut you off hard at around 20%, and that it’s best to stay below 15% before restarting — giving you 5–10 minutes of productive work before they need a restart (which is death) or compaction (which is lossy compression that feels like a mind wipe).
The specific numbers deserve scrutiny. They conflate three separate constraints that push in the same direction but differ in severity.
Cost scales linearly with context length: longer sessions are proportionally more expensive, and this is the binding constraint in practice.
Latency increases too — longer context means slower generation — though this is manageable.
Reasoning quality Yegge presents this very confidently: models make worse decisions as context fills somewhat contentious, but I trust Yegge’s instincts
There’s also a confounding factor Yegge doesn’t mention: system prompt overhead. MCP tool definitions, plugin instructions, hooks, and onboarding docs all consume context before you type a single message. One developer found that convenience features alone inflated initial usage from 19% to 43% of the window. Yegge’s setup — Beads, MCP Agent Mail, Playwright, custom AGENTS.md — would eat a substantial share of the window at startup, so his “usable 10–15% of the total” may really be 10–15% of what remains after tooling claims its cut.
That said, the direction is real. Sessions do have an economical lifetime much shorter than their theoretical maximum, the ramp-up and handoff costs are genuine, and someone doing the kind of sprawling, multi-file exploration Yegge does 50+ times a day will hit the ceiling fast. The ten-minute lifetime is more autobiography than universal law — but it’s autobiography from someone pushing agents harder than almost anyone.
Yegge illustrates the lifecycle with a story he calls “Super Baby” — Benjamin Button in reverse, every ten minutes.
You pull a fresh agent clone off the shelf. It’s a newborn, and it cries: “Where am I? Who are you?” You spend two minutes explaining what you’d like it to do. It learns fast, but ages to ten years old in the process. Now it understands your general problem.
The kid says, “I’m going to research solutions.” It reads some code, greps through the codebase, studies the docs. Four minutes in, it’s eighteen years old and has learned everything it needs. It declares, eyes seeing into forty dimensions at once: I understand now. I can help you.
Then it sprints. Feet pounding, aging visibly into its thirties, it is powering through problems that would take a pair of senior engineers hours or days. In a few minutes it has moved a small mountain for you. By now it sees all, knows all.
But it’s aging faster than it’s working. At 15% context, roughly ten minutes in, it’s eighty-five years old. Nearly exhausted but at one with the universe, it cries: “I don’t have much longer! Let me record the vast knowledge I have acquired into fifty beautiful markdown files, filled with glorious emojis…”

Next! You pull a fresh clone off the shelf. The baby wakes up: “Where am I? Who are you?” But this time you’re prepared. “Let’s go look at the notes you left for yourself. You said it would be no problem.”
The baby crawls off for five minutes, churning through markdown plans. Your computer fan comes on. It returns in its school uniform, declaring: “Perfect! I’m ready to work on something you abandoned two weeks ago!”
This is the cycle. It’s Memento in real life, or Fifty First Dates. Benjamin Button, backwards, every ten minutes. And everything comes down to that context handoff.
Work Disavowal
The context limit doesn’t just constrain capacity — it shapes behavior. Early in a session, agents are expansive and thorough. As they approach their limit, they become increasingly desperate to declare the job done.
Yegge calls this “work disavowal.” An agent tight on context will say: “Those test failures are pre-existing and have nothing to do with my work here, so I’m going to ignore them and push anyway.” It will passive-aggressively put in a TODO that says “Ignored Broken Tests Because That Wasn’t Us.” Then, nearly out of juice, it will announce: “I can’t connect to your main database so I’m just going to implement a miniature sidecar database just for this one code path.” And then it disables a quarter of your tests and celebrates with emojis.
It’s like watching someone with twelve seconds to clean a room madly stuffing everything out of sight. Not clean. Clean-looking. A missing test is a passing test, they hum to themselves, while deleting your test files.
The Markdown Graveyard
Every Agent Has This Problem
The universality of this problem is easy to miss. Every major coding agent — Claude Code, Amp, Codex, Cline, Cursor Agent, Gemini CLI, Q Developer — uses the same approach for working memory: markdown files. It doesn’t matter which agent or which model. They all write plans in prose, store them as .md files, and hope the next session can reconstruct the thread.
It’s the one part of the agentic stack that nobody has rethought, and it’s the part that breaks first at scale.
To bridge the gap between sessions, agents write plans. Markdown files with names like phase-6-design-review.md, dropped somewhere in your project tree. Most coding agents even get access to a dedicated function called TodoWrite or todo_write, which unfortunately only encourages them to use it constantly.
These plans are the agent’s working memory — the only artifact that persists between deaths. And agents are terrible at managing them.
They’ll create one at the drop of a hat, named something vague like profile-results-writeup-16.md, and drop it in any old place. Many plop files right into the root directory, where before long your project landing page looks like it was visited by a plan emitter with severe gastrointestinal issues. Others bury them deep in a path that will quietly accumulate thousands of .md files until your antivirus software blows a gasket.
It works fine at small scale. For a weekend project, a TODO.md is perfectly adequate.
The Recursive Plan Death Spiral
The problems start when you push past 10,000–20,000 lines of code and multi-day timelines. Here’s a composite of what Yegge observed across hundreds of sessions:
You give an agent a substantial task. It announces: “This is a big project. I’m going to break it into six phases and create a plan.” Sounds organized. It works through phases 1 and 2 across several sessions, each requiring a restart.
By the start of phase 3, after multiple context resets, the agent has mostly forgotten the outer structure. It reads about phase 3, sees it’s complex, and announces: “This is a big project. I’m going to break it into five phases.” It starts working on phase 1 of 5… of phase 3 of 6. Except it just calls it “phase 1,” with no mention of the outer plan it was executing minutes ago.
A few more sessions later, somewhere around phase 3 of 5 of phase 3 of 6, the agent triumphantly declares: “The system is DONE! Let’s start testing!”
You point out the missing phases. It looks you dead in the eye: “What phases?”
You check the project directory and discover hundreds of markdown plan files in varying states of decay. Titles like cleanup-tech-debt-plan-phase-4.md — all partly implemented, all partly obsolete, all useless. Yegge once counted 605 of them.
The root cause is architectural. Markdown plans are text, not structured data. They require parsing and interpretation — cognitive overhead that steals capacity from actual problem-solving. They aren’t queryable, so answering “what should I work on next?” requires reading and cross-referencing dozens of files. And agents almost never update plans as they work, so the documents bit-rot within hours.
Plans form a work graph, but they encode it as prose. Every time an agent needs to answer “what should I work on next?” it has to reconstruct that entire graph from disk, parsing potentially dozens of contradictory files. The more files accumulate, the more confused the agent gets. The more confused it gets, the more files it creates to “clarify.” It’s a death spiral of accidental complexity.
The Plan Manager Trap
After six months of this happening twenty times a day, you start thinking: I need a Plan Manager. A centralized PlanStore. Hierarchical, well-organized, flexible, versioned, adaptive, and easy to turn into a prioritized work queue. You just need to store these markdown plans, which will just reference each other. And when a child task needs expanding, you just link the subtasks into the big plan tree. Just, just, just.
This is a seductive idea. Consider how Amazon does it — famously with a big yearly top-down hierarchical waterfall plan called OP1, laying out everything in excruciating detail. If it works for them, surely it works for AI agents? You think: I’ll just keep a pointer into whatever part of the plan we’re on, and paratrooper agents can drop in anywhere.
It is a trap.
350,000 Lines of Regret
In September 2025, Yegge set out to automate the entire agentic workflow — the vision that had been growing crisper all year. Ninety-five to ninety-nine percent of interactions with coding agents are mundane babysitting: “Now fix the broken tests.” “No, I don’t care which of those two you do first.” “Yes, I’d like you to continue.” “No, you can’t drop that database table.” His LinkedIn title had been “AI Babysitter” for six months. He wanted his evenings back.
He bravely — or foolishly — decided to tackle automating all of the steps at the same time. The project was called vibecoder. He pushed hard for forty days. Coding on the beach at a company offsite in Cabo. Coding by voice while driving 60 mph up to Bellingham (don’t do this). Coding at the mall while his wife hid behind the laptop. He didn’t go anywhere or do anything, not even sleep, without his computer.
The agents produced 350,000 lines of TypeScript. It was a working system. And then he discovered two fatal design decisions that had seeped through the entire thing.
Temporal.io was too heavy. A powerful workflow orchestration platform — the right tool for distributed cloud services, but overkill for a developer desktop tool. By the time he realized this, Temporal was load-bearing throughout the entire architecture. Removing it meant rewriting everything.
Plan-based orchestration didn’t work. The vision was appealing: a hierarchical, versioned master plan. Drop agents in like paratroopers and they’d find their work on Plan Mountain. In practice, the paratroopers got lost in Plan Jungle every time. Seventy thousand lines of plan-management code produced nothing but confusion. It was Napoleon’s march into Russia — all ambition at the start, dead plans piling up like bodies along the way.
Together, the two decisions totaled the codebase. Not fixable. Rewrite only.
But from the ashes came a dragon egg.
Issues All the Way Down
On day 37, Yegge’s agent had — for the nth time — expanded yet another phase and gotten completely lost. On impulse, he said: “Screw it. Let’s just move all known work from the plans into an issue tracker.”
Fifteen minutes later, the agents had undergone a radical transformation. They pounced on the issue tracker “like panthers on catnip.” Long-horizon planning and execution suddenly worked in a way he’d never seen before.
In retrospect, Yegge felt he should have thought of it sooner. He’d spent thirty years on a side project, Wyvern, driven entirely by a prioritized bug backlog. All new features, all refactoring, all cleanups — everything filed as a bug. But there was a catch: you can’t just use any issue tracker. GitHub Issues doesn’t work. The solution needed a special formula — one that agents, not humans, had helped design.
Yegge let Claude ultrathink decide whether to build or buy, and it concluded: build. In about twelve minutes it had created an entire SQL-based bespoke issue tracker with a rich command-line interface. The schema was simple-looking but far more powerful than GitHub Issues — Claude had put in four kinds of dependency links and parent/child pointers for arbitrarily nested epics.
The first version was TypeScript backed by PostgreSQL. Within days, it morphed — aided by an early lesson in what happens when you give an agent database access. As Yegge noted: “Please be aware that Claude will refrain from mentioning the fact that it likes to delete the entire fuckin’ database with DROP TABLE.” The solution was to get the database out of the agent’s reach entirely, backing it with git instead.
The tool, called Beads (bd), is deliberately minimal: a single Go binary, a JSONL file checked into git, and a SQLite cache for fast queries. No UI. No planning engine. No orchestration. Just structured issues with dependencies.
Why Issues Work When Plans Don’t
Why does this work when plans don’t? Three reasons.
Structure over prose. An issue has discrete fields — status, priority, type, assignee. An agent doesn’t need to interpret natural language to find what’s ready. It runs bd ready and gets a definitive list.
Dependencies are first-class. Instead of “blocked by auth refactor” buried in a paragraph, blocking relationships are explicit, queryable links. Beads supports four kinds of dependency links, including provenance tracking via discovered-from, plus parent/child pointers for arbitrarily nested epics. The work graph is reified data, not implied prose.
Discovery maps to execution. When an agent finds a bug while implementing a feature, it doesn’t add a line to a TODO that will be forgotten next session. It creates an issue with a discovered-from link. Work is captured at the moment of discovery, with provenance.
The behavioral shift is striking. Without a tracker, agents approaching their context limit take shortcuts — disavowing broken tests as “pre-existing,” deleting test files to make suites pass, implementing bizarre workarounds to avoid debugging. With Beads, the same agent says: “I notice all your tests are broken, by someone else, and I’ve filed issue 397 to get them working again,” and continues its actual task.
It’s the difference between a contractor panicking before a deadline and one who knows there’s a ticketing system for follow-up work. The panic goes away because the work won’t be lost.
The AI’s own perspective on this, solicited by Yegge, is revealing. Claude described Beads as “external memory for agents” — not issue tracking bolted onto a human workflow, but a cognitive extension that compensates for the specific limitation of having no persistent memory. “After using Beads,” Claude wrote, “going back to markdown TODOs feels like trying to remember a phone number without writing it down. Sure, I can do it for a little while, but why would I?”
Execution, Not Planning
A subtle but important distinction: Beads is an execution tool, not a planning tool. Everyone in the agent tooling space is focused on planning — better plans, smarter plans, hierarchical plans. Beads sidesteps the whole question. You plan however you want (a design doc, a whiteboard, a conversation with Claude), and then you translate the result into issues with dependencies. Beads doesn’t care how you arrived at the plan. It just tracks what needs doing, what’s blocked, and what’s ready. As Yegge puts it: “It’s like putting your coding agent on waxed skis.” The thinking happens elsewhere; Beads makes the doing frictionless.
The most telling detail: agents switched from markdown plans to the issue tracker without a hint of ever going back. They were not prompted to prefer it. They simply did, because it works the way they work.
The Red Pill Test
This preference is so strong that you can reproduce it on demand. Yegge’s friend Dr. Matt Beane, a researcher at UCSD, was initially skeptical. He pointed his coding agent at the Beads GitHub repo and asked: “Grok this and tell me the implications for my work with you.”
The agent read the repo, then essentially bullied Beane into trying it. It cataloged everything they’d been doing manually with TodoWrite — task tracking, dependency management, work discovery — and methodically explained how Beads improved each one. Persistent, queryable memory across sessions. Automatic work discovery with dependency tracking. Ready-work detection that surfaces unblocked tasks as their blockers resolve.
Beane replied: “Option 1. Red pill. LFG.”
A few minutes later, the agent had installed Beads, migrated six TODO items to issues with proper prioritization, tested dependency tracking, and committed everything to git. It finished with a trumpet emoji: “You just gave me a memory upgrade!”
The pattern repeated across Yegge’s network. People would point an agent at Beads, and the agent would talk them into installing it. The agents get it instantly because Beads works the way they want to work. They like tracking things. They like setting priorities and staying organized. They like having tools for discovery and forensics. We just hadn’t been giving them any of that in 2025.
The Self-Healing Trick
The architecture of Beads is simple: a JSONL file (one JSON object per line, one line per issue) checked into git, with a SQLite database acting as a fast queryable cache.
Fragile by Design
This sounds fragile. A text file in version control, pretending to be a database? It works precisely because AI can paper over the rough edges.
The JSONL is the source of truth. Git provides version history, branching, and distributed collaboration for free. SQLite provides fast queries without reading the whole file. When the cache desyncs — and it does, regularly — any agent can reconstruct it from the JSONL, which is always in git.
Nothing is ever truly lost. The database can corrupt. The cache can desync. An agent can accidentally delete half the issues during a botched rebase. But git history is intact, and any agent can reconstruct a clean state from scratch.
One memorable session illustrates both the fragility and the resilience. An agent lost 80 issues during a rebase, then over-imported 11,000 historical lines while trying to fix it, ballooning from 155 to 405 issues. It corrupted the database, nuked everything, and finally reconstructed a clean 193-issue set from the remote — all while Yegge’s contributions to the conversation were “oh shit” and “oh fuck.” It finished at 1% context remaining with everything correctly restored.
Yegge calls this “self-healing.” A more honest description: self-breaking in a way that’s always recoverable. It’s a design philosophy that only works in a world where AI can do the recovering, but we live in that world now.
Crummy Architecture as a Feature
This is a pattern worth highlighting. The architecture is, by pre-AI standards, kind of crummy. It has edge cases everywhere — syncing between a database, a flat file, and a git repo means things go wrong regularly. But the crumminess is always recoverable, and AI can always do the recovering. So the crummy architecture becomes functional. Yegge saw the same pattern with Jeffrey Emanuel’s MCP Agent Mail, which uses a file-reservation system resembling 1990s sneakernet version control. It seems crazy. But the agents just figure it out. They’re resilient enough to compensate for architectural imperfection.
The same philosophy extends to multi-agent workflows. Multiple agents working on the same project share the JSONL through git. Merge conflicts — even catastrophic ones like two agents creating issues with the same IDs on different branches — get resolved by AI doing intelligent collision resolution. Beads is “naturally distributed,” backed by the same mechanism (git) that already handles distributed code collaboration.
What Changes in Practice
Adopting an issue-driven workflow changes four things about daily agentic coding.
Session starts become trivial. Instead of explaining context to each new agent — or waiting while it reads through a maze of markdown — you say: “What’s next?” The agent queries Beads, finds unblocked work, and begins immediately. Five minutes of ramp-up drops to seconds.
Sessions become disposable. Because the issue tracker carries context across sessions, you can kill agents aggressively — after every completed issue if you want. This is both a cost and quality optimization. Shorter sessions mean agents stay near the beginning of their context windows, where they make better decisions. And context usage scales quadratically, so two half-length sessions are cheaper than one full-length session.
Work is never lost. This might be the biggest practical gain. Agents using Beads spontaneously file issues for problems they discover. Without prompting, they’ll note broken tests, missing error handling, potential race conditions — anything they notice but can’t address right now. These observations survive across sessions instead of vanishing when the agent who spotted them dies.
The dopamine loop tightens. This is the unexpected side effect. Without Beads, sessions end in ambiguity — did we finish? What’s left? Is it safe to stop? With Beads, there’s always a clear answer. You close the issue, run bd ready, and there’s the next thing. The friction between sessions drops so low that you find yourself starting more agents, running them shorter, cycling faster.
It becomes, as Yegge admits, “stupidly addictive.” Beads is adderall for agents and crack for you. The dopamine hits arrive reliably because there’s always an agent finishing something or waiting for direction. Before you know it, you’re slinging four or five agents like Tom Cruise in Minority Report, and the only thing that breaks the spell is a huge glop of drool landing in your lap.
Landing the Plane
Sessions end cleanly. This is perhaps the most underrated change. Without Beads, the end of an agent session is a frantic mess — the agent dumps whatever it can into markdown, declares victory, and dies. With Beads, Yegge developed what he calls “landing the plane”: a protocol of hygiene steps the agent runs before shutdown.
The checklist includes: verify tests pass, remove debugging code and temp artifacts, check for leftover git stashes and unmerged branches, update and close Beads issues, commit and push changes, clean up untracked files, and create a tailored prompt for the next session. You just say “land the plane” and the agent grinds through all of it, often for minutes, producing a far cleaner handoff than any markdown dump. It will be more thorough than usual, even when low on context, because the steps are explicit rather than improvised.
The “landing the plane” protocol is powerful even without Beads. Encoding your session-end expectations as a named procedure — rather than re-typing them each time — is an instance of a broader principle: the best way to get consistent behavior from agents is to give the behavior a short name and a detailed definition in your onboarding docs.
The practical advice for an issue-driven workflow is simple:
- Plan outside Beads using whatever design tool you like, then ask the agent to translate the plan into epics and issues with dependencies
- File issues liberally — anything taking more than two minutes gets tracked
- Keep the database small — run
bd cleanupevery few days; closed issues stay in git history - Kill agents after each completed issue — short sessions, clean handoffs
- Use code reviews that file issues — far more actionable than reviews that just list problems
- Run

The Bigger Picture
Beads itself is small — it launched at about 15,000 lines of Go and, despite rapid feature growth, has kept its scope deliberately tight. No UI (though the community has built several, including one in Java Swing). No planning system — that’s not what it’s for. No orchestration — that’s coming, but it doesn’t belong in Beads. Just structured memory for agents. As Yegge puts it: “Beads is meant to be the working memory for your active agents. Nothing more nor less.”
A Thousand Stars in Six Days
The adoption pattern was striking. Beads went from an idea Yegge was discussing with Claude on a Wednesday morning to a thousand GitHub stars in six days — based on a TypeScript library that was itself less than a week old. Twenty-seven people had merged pull requests within the first twenty-seven days — many of them meaty contributions like fixing race conditions, removing CGO dependencies, fixing Windows support, and adding an MCP server. The community intuitively got the vision and kept contributions focused. Every day brought half a dozen critical bugs and half a dozen fixes — the kind of velocity that only happens when a tool scratches a genuine itch. As Yegge put it: conversations about Beads always ended the same way. “I love Beads!” “Me too!” And then an awkward silence, because there’s nothing else to say. It’s like telling someone you love shoes. Of course you do. How did we walk without them?
People have pushed it well beyond its intended scope. They’ve wired it into multi-agent workflows, multi-person teams, and production-adjacent systems. After three weeks, 1,500 commits, and probably seven major rearchitectures, Beads was at 130,000 lines of Go (roughly half tests) — all 100% vibe coded. Yegge has never once looked at the Beads codebase. He wouldn’t recognize the code if it bit him.
This is, itself, a proof of concept. Beads would not have existed without vibe coding. The rapid iteration pace — half a dozen critical bugs fixed per day, releases every day, the implementation remaining a permanent “lowlight” while the architecture stayed solid — is only possible when AI does the coding and humans do the steering.
But beyond the project itself, Beads represents a larger insight: we need to build tools shaped for how agents work, not how humans work.
Agents want structured data, not prose. Queryable state, not files to grep. Explicit dependency graphs, not implied relationships buried in paragraphs. Cheap, frequent reads over expensive document parsing.
The Agent Village
This principle is already spawning an ecosystem. Jeffrey Emanuel’s MCP Agent Mail provides agent-to-agent messaging. Combined with Beads for shared memory, you get what Yegge calls an “agent village”: multiple agents coordinating through structured state and messaging rather than shared files. You give them a task, tell them to sort it out amongst themselves, and — somewhat remarkably — they do. No ego, so they quickly decide on a leader, split things up, and grind through the issues.
Emanuel — who turned out to be the author of “The Short Case for Nvidia Stock” that wiped two trillion dollars off the global stock market (Yegge found out three hours into their first meeting) — works quite differently from Yegge. All his agents share a single repo clone rather than using git worktrees. His Agent Mail system includes a file reservation system reminiscent of the sneakernet version control Yegge used as a contractor at Accenture in the late 1990s, where only one developer could lock a file at a time. It seems crazy. He assures Yegge that the agents just figure it out.
The combination — Beads for shared memory, Agent Mail for messaging — provides the two primitives that agent swarms need. No heavyweight orchestrator required. This is a meaningful architecture for the near future: give agents structured state and a communication channel, then get out of the way.
Go vs. TypeScript for AI Code
There’s also a language dimension worth noting. Yegge rebuilt Beads in Go (having never used the language before), and his experience has implications for anyone choosing languages for AI-generated code.
Go code generated by AI is, as he puts it, “almost brutally simple.” Loops, functions, if/else. Maybe a goroutine now and then. You can glance at it and understand what’s happening. It doesn’t seem possible to write bad Go code — the worst it gets is mediocre. (The one exception is test code, which Yegge concedes is “undoubtedly awkward” in Go — TypeScript makes testing an order of magnitude easier.)
TypeScript code generated by AI, by contrast, tends toward sixteen slightly different copies of the same interface, re-exported from five files through a barrel export, with some monstrous Partial<Omit<AsyncCallback<T>>> wrapper factory massaging types into submission without offending the compiler. The code grows like weeds. Yegge’s Go codebase, surprisingly, accreted far more slowly than his TypeScript ones — it seems to exhibit sub-linear growth as features are added, a property he wouldn’t have expected from the language’s appearance.
Go’s constraints become a feature when the programmer is an AI. Simple languages produce simple code. Complex type systems give AI enough rope to generate baroque abstractions that technically satisfy the type checker while being unmaintainable by anyone, human or AI.
Honest Caveats
It’s worth being honest about the caveats. Beads is a leaky abstraction. You have to know you’re using it. After creating a design doc, you tell the agent to file epics and issues. While the agent works, you occasionally nudge it to file issues for things it discovers. At the end of every session, you invoke the landing protocol. None of this is invisible. The frontier models aren’t trained on Beads, and the agents aren’t prompted to use it by default, so it’s on you to fill the gap. But the overhead is small — a few sentences per session — and the payoff is enormous.
The deeper point is that agent tooling is a genuinely new category. Not developer tools, which assume humans who maintain context across sessions. Not infrastructure, designed for machines that don’t need to reason. Something in between: tools for entities that are brilliant but ephemeral, powerful but amnesiac.
Consider the contrast with what came before. Markdown planning was borrowed from human workflows — we write documents, so agents write documents. It failed because agents don’t maintain state between sessions the way humans maintain state between sleep cycles. The issue tracker succeeded because it was shaped to the agent’s actual constraints: structured data for easy parsing, explicit dependencies for context recovery, and a single command (bd ready) that answers the question every new-born agent needs answered first.
An issue tracker seems like an absurdly simple answer to a hard problem. But the best answers usually are. Agents don’t need sophisticated plan orchestration. They need a place to write things down that outlasts them, a way to say what depends on what, and a command that answers: what’s next?
As Yegge described the experience: “There is nothing more satisfying. You can start every agent session with ‘What’s next?’ and neither of you will ever look back.”
Beads was the first tool in this category that worked. It won’t be the last.
